M&A Agtech Migration & Integration

Project Overview

An international AgTech company, a global leader in post-harvest solutions for fresh produce, acquired one of their competitors. Through the acquisition they were able to broaden their portfolio of post-harvest solutions by integrating their competitor’s technologies, services, and digital solutions for both organic and conventional produce. The AgTech company engaged the Sabii Digital team to facilitate the migration of four of the competitor’s business applications into their infrastructure and assess synergies, overlaps, and gaps with existing applications.

Capabilities: Project Management, Application Assessment, Requirement Building, Migration Planning, Application Comparison, User Acceptance Testing, Support and Documentation, Android Development, Server Security, Server Networking, User Management

Tools & Softwares: AWS, Azure, Microsoft SQL Server, ASP, Android, Android Studio, Google Play Store, Crowdstrike, Ignition Edge

Industry: Agtech

Project Duration: 8 Months

Business Problem

Our client aimed to consolidate their new and existing systems into a cohesive technology ecosystem, enhancing data flow, operational efficiency, and decision-making capabilities across the organization. The application migration created the opportunity to leverage the strengths of both organizations, ensuring a unified, efficient, and technologically advanced operational framework.

Proposed Solution

Sabii Digital proposed a comprehensive approach to assess, compare, create a plan and migrate the four agreed applications to their environment. Our solution included:

  • Initial Assessment: Deep dive into the functionalities, user base, and technology platforms of the applications, identifying key processes, data structures, and migration points.

  • Comparative Analysis: Examination of our client’s systems to identify synergies, overlaps, and gaps. This analysis informed the migration strategy by highlighting opportunities for consolidation or replacement of existing technologies.

  • Migration Plan: Development of a detailed proposal outlining the strategic approach to merge, maintain, migrate, or sunset applications from the previous environment to the new environment. This proposal included a phased roadmap, resource requirements, and an initial risk and feasibility assessment.

  • Implementation: For each application, the Sabii team was responsible for the migration. This included a ‘life and shift’ of certain applications along with appropriately setup in the target Azure environment. The implementation plan was carefully considered to ensure business continuity and minimize business risk. We provided an architecture diagram for the application hosting and server security setup. A support document was provided for each document for IT managers and administrators

Conclusion

Sabii provided technical and business assessments for all four applications along with comparison documents to similar existing applications in the client’s environment. Feasibility assessments for migration along with support plans for each application and suggestions for support and lifespan. All four applications were successfully migrated from their original AWS environment to the client’s Azure environment. Of these applications, two were a lift-and-shift. One required mobile app testing and debugging. Minor updates were required for two applications in order to comply with new policies and standards. Over one thousand users in multiple continents were successfully migrated over from the old application to the new one. The success of the Sabii team in this project was due to their collaboration with the client and meticulous attention to detail and planning to ensure minimal business impact.
